What Marketing Capabilities Should You Build, Buy, Borrow or Automate?
CMO + TEAM · Published
The traditional answer to a marketing capability gap is:
“Hire someone.”
Sometimes that's right.
Sometimes an agency has better economics. Sometimes senior experience is needed without full-time utilization. And increasingly, some repeatable work should be redesigned and automated rather than assigned to another person.
The better question is:
Should we build, buy, borrow or automate the capability?
Build
Own the capability internally when it is strategically differentiating, requires deep company knowledge, demands continuous collaboration, justifies full-time utilization and needs long-term ownership.
Buy
Use an agency or vendor when the work is well-defined, benefits from scale, requires specialized production capability, has variable demand or does not require constant internal context.
Borrow
Use fractional or specialist resources when the capability matters but is not yet full-time, the company is transitioning, expertise is temporarily required or the business needs senior experience quickly.
Automate
Use technology and AI when a workflow is frequent and repeatable, sufficient context and controls can be designed into the system, the economics improve materially and human judgment can be reserved for the decisions that actually require it.
Automation may support research, content operations, campaign workflows, sales and marketing coordination, lifecycle communication, analytics, decisioning and other repeatable parts of the commercial system.
Use decision criteria—not ideology.
Evaluate each capability against:
- economics
- quality
- risk
- frequency
- required business context
- strategic importance
- human judgment
No single model wins in every situation.
Hybrid is normal.
Modern marketing organizations increasingly combine employees, agencies, contractors, fractional leaders, technology and automation.
The goal is not employment purity.
The goal is the right capability, operated the right way.
